Off-the-shelf or custom software? An honest guide for growing businesses

Custom isn't always better, and ready-made isn't always more affordable. Five questions that tell you which one your business needs, before you spend a rupee.

Every growing business reaches the same crossroads. The spreadsheets are creaking, the team works around the tools instead of with them, and someone asks: should we invest in something ready-made, or build our own?

Agencies that only build will tell you to build. Software vendors will tell you to invest in theirs. Here's an honest way to decide.

Start with the process, not the software

Before comparing tools, write down how the work actually flows today: who does what, in which order, and where it gets stuck. Most software regret comes from investing or building before this step.

If you can't describe the process on one page, no tool will fix it.

Five questions that decide it

1. Is this how you win, or how you operate?

Payroll, accounting and email are how you operate; everyone does them the same way. Invest in ready-made tools for those.

The way you quote, schedule, serve clients or manage a specialised workflow may be how you win. If a ready-made tool forces you to work like everyone else in exactly the area where you're different, that's a cost.

2. How much are the workarounds really costing?

Add up the hours your team spends each week copying data between tools, fixing errors and chasing updates. Multiply by a year. That's the real price of "good enough" software, and it's often larger than people expect.

3. Will you outgrow it in two years?

Per-user pricing that looks affordable for five people can look very different for fifty. Check what happens to the cost, and to the features you need, as you grow.

4. Who owns your data?

Can you export everything, in a usable format, whenever you want? If leaving a tool means losing your history, you're renting your own business records.

5. Do you have someone to own it?

Custom software is a living thing. It needs a partner who understands it, keeps it secure and improves it. If you don't have that, a well-supported ready-made tool is the safer choice.

The middle path most people miss

It's rarely all or nothing. Some of the best results come from:

  • Ready-made tools for the standard work (accounts, email, documents).
  • A small custom layer for the work that makes you different, connected to those tools.
  • One shared place where the team sees what matters, instead of hunting across five apps.

This keeps costs sensible and puts custom effort only where it earns its keep.

Signs it's time to build

  • Your team keeps the real system in spreadsheets beside the official one.
  • You pay for several tools that each do a fraction of what you need.
  • Clients feel the friction: slow replies, lost requests, repeated questions.
  • You can describe exactly what you need, and nothing on the market does it.

Signs you should invest in ready-made (for now)

  • The process is standard and well served by existing tools.
  • You're still discovering how the work should flow.
  • There's no one to own and improve a custom system yet.

The takeaway

The right answer is the one that removes the most friction for the least long-term cost, not the most impressive technology. Map the process, price the workarounds, and build only where it makes you better.

Key takeaways
  • Map how the work flows before comparing any software.
  • Invest in ready-made tools for how you operate; build only for how you win.
  • Price the workarounds: hours lost each week are a real cost.
